AEO KPIs to Report to Your CEO: Citations, AI Share of Voice and Pipeline

Your CEO asks a simple question in the quarterly review: “We are paying for AEO. Is it working?” If the answer is a screenshot of one ChatGPT reply that mentions your brand, you have a problem. That screenshot proves nothing, because the same prompt can return a different list on the next run.

The short answer: report three layers of AEO KPIs. Visibility (AI share of voice and citation rate across a fixed prompt set), traffic (AI referral sessions and Google and Bing AI impressions), and business impact (leads and pipeline from AI sourced visits). Everything else is supporting detail.

This guide is for marketing heads in the UAE who own the budget and have to defend it. It covers what to measure, how to measure it without a big tool stack, and a one page report you can copy.

Why AEO KPIs need a different reporting model from SEO

Classic SEO reporting rests on stable rankings: position 3 today is usually position 3 tomorrow. AI answers do not behave like that. In a study covered by Search Engine Land, around 600 volunteers ran 12 identical prompts through ChatGPT, Claude and Google’s AI nearly 3,000 times. The chance of getting the same list of brands twice was under 1 in 100, and the same list in the same order was closer to 1 in 1,000.

So “we rank number one in ChatGPT” is not a KPI. What does hold up is how often you appear across many runs of many prompts. That is the core idea behind every metric below.

The stakes are also higher in this market. Microsoft’s AI diffusion report puts the UAE at 73.3% of the working age population using AI tools. Your buyers are already asking these tools for shortlists.

AI share of voice: the headline AEO metric

AI share of voice is the percentage of answers, across a fixed set of buyer prompts, that mention your brand. If you run 40 prompts five times each (200 answers) and your brand appears in 56 of them, your share of voice is 28%. Track the same number for three to five named competitors so the figure has context.

How to build the prompt set for AI share of voice

  • Start from sales calls, not keyword tools. Ask your sales team for the exact questions prospects ask before they buy. “Best corporate lawyer in DIFC for a Series A” beats “corporate lawyer Dubai”.
  • Cover the funnel. Roughly a third category prompts (“best X in Dubai”), a third comparison prompts (“X vs Y”), and a third problem prompts (“how do I fix Z”).
  • Add location and language. Include Dubai, Abu Dhabi and UAE variants, and Arabic versions of your top prompts if you sell to Arabic speaking buyers.
  • Freeze it. Keep the set unchanged for at least two quarters. Changing prompts every month makes the trend line meaningless.

How often to run each prompt

Because answers vary run to run, a single run per prompt is noise. In the reporting I set up for clients, I run each prompt at least five times per engine per month, in a clean session with no logged in history, and record presence or absence each time. Report the average, not the best run.

Citation rate: is AI linking to your pages?

A mention and a citation are not the same. A mention is your brand name in the answer. A citation is a link to your page as a source. Citations matter more because they send traffic and signal that the model trusts your content as evidence.

  • Citation rate: the share of answers in your prompt set that link to any page on your domain.
  • Cited pages: which URLs get cited. This tells your content team what format works, often comparison tables, pricing pages and FAQ blocks.
  • Third party citations: answers that cite a directory, review site or news article mentioning you. These count toward visibility even when your own site is not linked.

For Microsoft surfaces you now get first party data. Bing Webmaster Tools added an AI Performance report that shows how often your pages are cited in Copilot and Bing AI answers. Connect it now, even if Copilot is a small channel for you, because it is the only free citation count from an AI platform itself.

Google AI Overviews and AI Mode impressions in Search Console

In June 2026 Google announced generative AI performance reports in Search Console, covering AI Overviews and AI Mode, with a separate report for Discover. According to Search Engine Journal’s breakdown, the report shows impressions only, segmented by page, country, device and date. It does not show queries, clicks or position, and it was rolled out first to a subset of sites.

Three rules for using it in a CEO report:

  • Filter by country. Set the country filter to the United Arab Emirates so global traffic does not inflate your local picture.
  • Do not blend it. AI feature impressions are counted differently from classic impressions (an AI Overview link must be scrolled or expanded into view), so do not add them together or calculate a blended click through rate.
  • Use the page view. The page table shows which URLs Google pulls into AI answers. That is your shortlist of pages to protect and update first.

AI referral traffic in GA4: set up the channel properly

By default, GA4 lumps ChatGPT, Perplexity and Gemini visits into “Referral”, where they get lost. Create a custom channel group so AI traffic has its own row in every report.

GA4 setup steps for AI referral tracking

  1. In GA4, go to Admin, then Data display, then Channel groups, and copy the default group.
  2. Add a new channel called “AI Search” and set the condition: Session source matches regex (paste the pattern below).
  3. Drag “AI Search” above “Referral” so it is evaluated first. Order matters.
  4. Save, then use this channel group in your acquisition and conversion reports.
.*(chatgpt|openai|perplexity|gemini\.google|bard\.google|copilot\.microsoft|claude\.ai|deepseek|meta\.ai|you\.com).*

Channel groups apply to past data too, so you get a historical baseline straight away. Expect the numbers to be small. In a case study on its own site, Ahrefs found AI search sent 0.5% of visitors but 12.1% of signups. That is one site, not a benchmark, but it shows why you judge this channel on conversions, not volume.

Also remember the clicks you will never see. A Pew Research Center analysis found users clicked a result link on 8% of visits when an AI summary appeared, against 15% when it did not. Much of AEO’s value shows up as branded search and direct visits later, which is why the next layer matters.

Pipeline from AI search: the KPI your CEO actually wants

Visibility and traffic are leading indicators. The board cares about leads, deals and revenue. Here is how to connect AEO to pipeline without an attribution platform.

  • Add a “How did you hear about us?” field to every enquiry form, with “ChatGPT or another AI assistant” as an option. Self reported attribution catches the visits that arrive later as direct or branded search.
  • Pass the GA4 channel into the CRM. Store the first and last session channel on each lead so “AI Search” shows up in HubSpot, Zoho or Salesforce reports.
  • Ask on the first sales call. Train your team to ask which tools the prospect used to build the shortlist, and log it.
  • Report two numbers: pipeline sourced (first touch was AI search or the lead said so) and pipeline influenced (AI touch anywhere in the journey).

If you cannot show any pipeline after two quarters, that is a signal to revisit your prompt set or offer, not just your content. If you want a second opinion on whether the programme is set up to show results, talk to me about an independent review.

AEO metrics to stop reporting

  • “Rank” in ChatGPT. Position in a list that rarely repeats is not a stable metric.
  • Single screenshots. One good answer is anecdote. Report averages across runs.
  • Tool visibility scores you cannot reproduce. If the vendor will not show the prompts, engines and run counts behind a score, do not put it in front of your CEO.
  • Total AI impressions blended with SEO impressions. Google says these are counted differently. Keep them separate.

How to set AEO KPI targets in the first 90 days

Do not pick a target share of voice out of the air. Set targets relative to your own baseline and your nearest competitor.

  1. Month 1: run the baseline. Record share of voice, citation rate and AI referral sessions. No targets yet.
  2. Month 2: set a direction target: close a fixed part of the gap to the competitor directly above you.
  3. Month 3: add a business target: a minimum number of AI sourced leads, based on the conversion rate you observed in months 1 and 2.

If you are still choosing a partner to run this, the AEO audit checklist shows what a proper baseline should include, and the AEO pricing guide for the UAE shows what reporting depth to expect at each budget level. FAQs on AEO KPIs

What is the most important AEO KPI?

For leadership, pipeline from AI sourced visits is the KPI that matters most. For the marketing team, AI share of voice across a fixed prompt set is the best leading indicator, because it moves before traffic and leads do.

How do you calculate AI share of voice?

Run a fixed set of buyer prompts several times on each AI engine, count the answers that mention your brand, and divide by the total number of answers. Track the same figure for three to five competitors so the number has context.

Can Google Search Console show AI Overviews data?

Yes. Google announced generative AI performance reports in Search Console in June 2026, covering AI Overviews and AI Mode. They show impressions by page, country, device and date, but not queries, clicks or position, and were rolled out first to a subset of sites.

How do I track ChatGPT traffic in GA4?

Create a custom channel group in GA4 with an AI Search channel that matches AI referrer sources such as chatgpt, perplexity, gemini.google and copilot.microsoft using a regex, and place it above the Referral channel so it is evaluated first.

How often should AEO KPIs be reported?

Report monthly to the marketing team and quarterly to the CEO. Monthly gives enough prompt runs to smooth out the natural variation in AI answers, while quarterly gives pipeline numbers time to mature.

Need help reporting AEO to your leadership team?

If your current agency reports screenshots instead of share of voice and pipeline, you are not getting the full picture. Request an independent AEO audit and get a baseline scorecard you can take straight to your CEO.
